Cold Rolling Mill drives replacement
Working around outages to mitigate production interruption
The Cold Rolling Mill drives replacement project was designed to replace obsolete drives equipment, including all main mill stand drives and all auxiliary drives. The goal of this project was to improve the reliability of the mill and minimize delays due to failures of the obsolete drives.
JNE provided project management services which included the development of the appropriation request and then management of the activities during project execution. JNE was responsible for coordinating between the client, the primary equipment suppliers, and the primary contractor. This included development of specific lock-out procedures and oversite during the 14-day outage, commissioning, and start-up activities.
Specific lock-out procedures were required due to the commissioning requirements. JNE coordinated the operations and maintenance personnel as well as the equipment vendor and contractor to develop and review this project-specific plan. Without development of this plan, installation and maintenance work for all systems would need to be completed prior to the start of commissioning, and could only have occurred as a full blockrather than as individual drives.
This project had to be coordinated around other ongoing planned work during the 14-day outage to ensure that others in the work area were aware of the drives activities and were performing work without additional safety risks during the commissioning process.
If normal lock-out procedures were utilized, all installation and maintenance work would have needed to be completed for all systems prior to the start of commissioning. JNE’s successful utilization of custom lock-out procedures saved at least an additional seven days of downtime, avoiding substantial interruption and preventing significant loss of projection from the mill.
